From design to firm. From vendor to operation.

Ten years building brands in Puerto Rico. Five raising Business Design as an independent firm, with over twenty active brands in the portfolio. Before that: five years embedded in QSR corporate operations — the empirical diagnostic that produced the methodology.

Before the firm · 2019–2024

Five years embedded in corporate operations.

Caribbean Restaurants LLC — the Burger King franchisee in Puerto Rico. Designer on paper, de facto creative director in practice across three simultaneous brands.

Creative work flowing through a single pipeline for Burger King (~178 restaurants), Firehouse Subs (~15 locations) and Popeyes (Latin American Chicken LLC · separate entity). Campaign collateral, signage architecture, promotional activations, identity systems, seasonal materials — the full repertoire of a multi-brand creative director.

I was hired as a designer for one brand. I was, functionally, a creative director for three. This is not a complaint. It is the diagnostic that produced the firm.

Corporate experience as an employee. Not a Business Design client engagement.

Academic Foundation

The thesis that predicted the firm.

Before the QSR work validated the pattern empirically, a graduate thesis had already argued the theoretical case.

Master of Arts in Digital Arts · Atlantic University College. Thesis title (translated): "The importance of business administration knowledge for graphic designers."

The argument: graphic design programs train practitioners to execute visual assets but leave them unequipped for the strategic, operational, and commercial decisions that determine whether those assets actually produce value. Designers walk into companies positioned as vendors. Companies hire them as vendors. The gap between what a designer is trained to do and what a growing company actually needs designed — the operating system of the brand itself — is where scope creep, budget misalignment, and director-by-default patterns are born.

The Caribbean Restaurants experience did not discover this thesis. It validated it empirically across three franchise brands and five years. Business Design is what happens when the academic argument gets operationalized as a contracted engagement — when the designer stops waiting to be promoted into the director role and instead contracts for it at intake.

The thesis argued that designers need business administration knowledge. The firm is what happens when a designer packages that knowledge as the product, not the byproduct.

The Pattern

Why this became a methodology.

Once is an anecdote. Twice is a coincidence. Four times is a pattern that demands a system.

The Caribbean Restaurants experience established the pattern. Hired as a designer, expanded into director-level scope across multiple brands, compensated under the original contract. At the end of the five years, the pattern was clear but not yet a system.

In 2023, consulting began. The first private-sector engagement reproduced the same pattern within six months: scope creep from design into strategy, into operations, into brand governance, with no contractual mechanism to match. Two instances. In a different industry. With a different ownership structure. Same outcome.

The conclusion was not that the employers were uniquely unreasonable. The conclusion was that this is what happens by default when a company hires a designer but actually needs an architect — and when the architect does not define the scope explicitly at intake. The fix had to be structural, not situational.

Business Design is the methodology that turns the implicit director role into the explicit architect engagement. It exists because the pattern should not have to happen a fifth time.

The pattern does not repeat here.

Business Design engagements are scoped, contracted, and delivered as architecture work — not as design work that quietly grows into architecture.
